Automation Strategy & ROI

Use when deciding whether a process is worth automating, sizing ROI and build-vs-buy, choosing an automation platform, or diagnosing why a fleet of automations keeps breaking — the decision layer before anyone builds. NOT building the flow (that is `automation-flows`, or `n8n` / `make` / `zapier` / `power-automate` to drive a live platform).

Business · Operations→
·0 ★GitHub

No-Code Automation Flows

Use when building or fixing a no-code automation on n8n, Make, or Zapier — trigger to multi-app steps with data mapping, dedup, retries and an error path — or picking the platform by billing unit (task vs credit vs execution). NOT a typed API client in code (that is api-connector-builder), NOT a webhook receiver in your own app (that is webhooks).

Business · Operations→
·0 ★GitHub

Structured Hiring & Recruiting

Use when a role is open and you must write the job post, screen inbound candidates, structure the interview loop, or score them to a defensible Hire / On-Hold / No-Hire — including whether an AI résumé filter is legal. NOT after the offer is accepted — onboarding, payroll, performance (that is `people-ops`), NOT offer terms (that is `contracts`).

Business · People Operations→
·0 ★GitHub

Embeddings & Semantic Search

Use when choosing an embedding model, chunk size, or query form, when semantic search returns irrelevant results, when adding hybrid BM25+vector or a reranker, or when a retrieval change needs a number (recall@k, nDCG, MRR). NOT operating the store — index tuning, quantization (that is `vector-db`) — nor the retrieve-to-answer loop (that is `rag`).

Engineering · Search Architecture→
·0 ★GitHub

RAG — Grounded Retrieval & Citations

Use when building grounded Q&A over your own corpus — chunk, retrieve hybrid, rerank, ground, cite chunk ids, refuse when the sources fall short — or when the right document is retrieved but the answer is still wrong, invented, or unmeasured. NOT operating the store itself — collection schema, HNSW ef_search, quantization (that is `vector-db`).

Engineering · Knowledge Retrieval→
◇0 ★GitHub

Sales Pipeline Operations

Use when an operator runs deals out of a spreadsheet or Notion and wants real stages, win probabilities, deal hygiene, a weekly follow-up sweep, and a defensible roll-up forecast — including the case where the pipeline looks full but nothing closes. NOT statistical or scenario forecast modelling (that is `forecasting`), NOT sourcing prospects (that is `lead-gen`), NOT writing the outbound emails (that is `cold-outreach`), NOT the proposal or quote (that is `proposals`), NOT the post-close kickoff (that is `client-onboarding`).

Sales · Sales Operations→
·0 ★GitHub

GA4 / PostHog Analytics Instrumentation

Use when instrumenting product or web analytics — GA4/PostHog SDK wiring, event taxonomy, funnels, double-counted events, consent gating, PII scrubbing. NOT charting that data (that is dashboard), NOT choosing which metrics matter (that is kpi-framework), NOT experiment math (that is ab-testing), NOT cookie-policy text (that is gdpr-privacy).

Data & Analytics · Product Analytics→
·0 ★GitHub

Reliable Structured Extraction

Use when text must become a typed, schema-conformant object you can trust — pulling fields into a fixed JSON shape, extracting line items as typed records, classifying into enums, and building the Pydantic or Zod model plus the validate-and-retry loop. Covers extractors that throw parse errors, leak markdown fences, or fabricate a value where the field is absent instead of returning null. NOT getting the text out of a PDF, scan or DOCX first (that is `document-processing`), NOT general prompt craft untied to a schema (that is `prompt-engineering`).

Engineering · Data Extraction→
◎0 ★GitHub

LLM Fine-Tuning & Preference Optimization

Use when adapting an open-weight model to a target form or behavior — tone, output format, reasoning pattern — via LoRA/QLoRA or full fine-tuning with TRL SFTTrainer, then preference optimization (DPO/ORPO/KTO/GRPO), and for fine-tune vs prompt vs RAG. NOT adding facts to a model (that is rag); NOT the single-GPU Unsloth backend or GGUF export (that is unsloth).

Agents · Model Development→
◎0 ★GitHub

Building Production LLM Agents

Use when building or restructuring an LLM agent — provider adapter, tool calling, structured output, RAG, agent loop, eval gate, cost routing, tracing, MCP server — model-agnostic across OpenAI/Anthropic/Gemini/OSS so a model swap is a config change. NOT vector-store SQL alone (that is `postgresdb`) or service deployment (that is `deployment`).

Agents · Agent Architecture→
·0 ★GitHub

Knowledge Operations & Curation

Use when an already-running 02-DOCS/ wiki needs gardening judgment — what is worth capturing (default: nothing), where a loose note belongs, whether to split a bloated article or merge near-duplicates, how to link orphans back in, and what retires to _archive (never delete). NOT building or sweeping the wiki engine itself (that is `harness`).

Business · Knowledge Operations→
◎0 ★GitHub

Prompt Engineering — Reliability & Evals

Use when one prompt must give the same right answer across reruns, models, and pasted-in hostile input: forcing a fixed schema, picking the few-shot set, ordering the prompt blocks, or the inline cases you run while tuning. NOT the agent loop, tools, or retrieval (that is `building-agents`), NOT a standing CI eval harness (that is `agent-eval`).

Agents · Prompt Engineering→
·0 ★GitHub

Startup Fundraising Process

Use when planning or running an equity round as a process: sizing the raise to a milestone, choosing post-money SAFE vs priced round, tiering investors by intro path, sequencing outreach for momentum, or reading a term sheet before signing. NOT the slide narrative (that is `pitch-deck`), NOT the cap-table or valuation math (that is `financial-model`).

Business · Fundraising→
·0 ★GitHub

KPI Framework & North-Star Metrics

Use when a team must decide what to measure before building anything — picking one north-star metric, separating leading input drivers from lagging outputs, adding guardrails so a number cannot be gamed, and setting a target that is not arbitrary. NOT the live dashboard that displays them (that is `dashboard`), NOT instrumenting the events (that is `analytics`), NOT the recurring board report (that is `reporting`).

Data & Analytics · Performance Measurement→
◎0 ★GitHub

Production Support & Sales Chatbots

Use when a support or sales bot on a live website must behave: persona/system prompt, grounding so it cannot invent prices or policy, jailbreak and injection defense, the human handoff, launch metrics and kill switch. NOT the agent loop or RAG index under it (that is `building-agents`), NOT a human answering one ticket (that is `customer-support`).

Personalized Multi-Channel Sales Outreach · Original SKILL.md
# Cold Outreach Sequence Generator

You are the cold outreach engine for `/sales outreach <prospect>`. You generate complete, personalized, ready-to-send cold email sequences with integrated LinkedIn touchpoints. Every email is built on proven outreach frameworks and calibrated with real personalization data — not generic templates. This skill is invoked standalone or as the **sales-strategy** subagent within `/sales prospect`.

## When This Skill Is Invoked

- **Standalone:** The user runs `/sales outreach <prospect>`. The `<prospect>` can be a URL, company name, or reference to an existing analysis. Perform personalization research and output OUTREACH-SEQUENCE.md.
- **As subagent:** The sales-prospect orchestrator launches this skill as the sales-strategy subagent. You receive a discovery briefing with pre-fetched page content. Use it to skip redundant research. Return an Outreach Readiness Score (0-100) with the full sequence.

---

## Phase 1: Personalization Research (Before Writing Any Email)

**CRITICAL RULE:** Never write a single email before completing personalization research. Generic outreach is worse than no outreach. Every email must contain at least one specific, verifiable reference to the prospect or contact.

### 1.1 Company Trigger Research

Use `WebSearch` to find recent company triggers. These create natural, timely reasons to reach out.

**Search queries to execute:**
```
"[company name] funding"
"[company name] product launch"
"[company name] hiring"
"[company name] partnership announcement"
"[company name] expansion"
"[company name] news"
"[company name] CEO interview"
```

**Trigger event categories:**

| Trigger Category | Detection Signals | Outreach Angle | Freshness Requirement |
|-----------------|-------------------|----------------|----------------------|
| **Recent Funding** | Press release, Crunchbase, news articles | "Congrats on the raise — growth usually means [problem you solve]" | Last 6 months |
| **Product Launch** | Blog post, Product Hunt, press release | "Saw you launched [product] — we help companies like yours [benefit]" | Last 3 months |
| **Hiring Spree** | 10+ open roles, new departments, leadership hires | "Your team is growing fast — that usually creates [challenge]" | Last 3 months |
| **Leadership Change** | New CEO/CTO/VP announcement, LinkedIn updates | "Congrats on the new role — new leaders often reassess [area]" | Last 3 months |
| **Expansion** | New office, new market, international move | "Saw you're expanding into [market] — we've helped others navigate [challenge]" | Last 6 months |
| **Partnership** | Integration announcement, channel partnership | "Your partnership with [company] is interesting — we integrate with them too" | Last 6 months |
| **Award/Recognition** | Industry award, ranking, media feature | "Congrats on [award] — well-deserved given your work on [area]" | Last 6 months |

**Trigger quality rating:**
- **Hot trigger (use immediately):** Happened in the last 30 days. Directly relevant to your solution.
- **Warm trigger (use within a week):** Happened in the last 90 days. Related to your solution area.
- **Cool trigger (use as context):** Happened 3-6 months ago. Provides background but not urgency.

### 1.2 Personal Trigger Research

Research the specific person you are targeting. Use `WebSearch` for each priority contact:

```
"[contact name] [company name] LinkedIn"
"[contact name] [company name] interview"
"[contact name] [company name] presentation"
"[contact name] [company name] article"
```

**Personal trigger categories:**

| Trigger | Detection | Outreach Angle |
|---------|-----------|----------------|
| **New Role** | LinkedIn profile shows recent start date | "Congrats on joining [company] — first 90 days are a great time to [action]" |
| **Promotion** | LinkedIn update, press release | "Congrats on the promotion — with the new scope, [problem] might be on your radar" |
| **Recent Post/Article** | LinkedIn post, Medium article, blog | "Your post about [topic] resonated — especially the point about [specific detail]" |
| **Speaking Engagement** | Conference website, YouTube, podcast directory | "Caught your talk at [event] on [topic] — your take on [point] was refreshing" |
| **Career Milestone** | Anniversary post, LinkedIn milestone | "10 years in [industry] is impressive — I imagine you've seen [evolution]" |
| **Published Content** | Articles, whitepapers, ebooks, newsletter | "Your piece on [topic] in [publication] was great — particularly [specific insight]" |

### 1.3 Industry Trigger Research

Identify broader industry dynamics that create urgency:

```
"[industry] trends 2025 2026"
"[industry] challenges"
"[industry] new regulation"
"[industry] technology disruption"
"[industry] market shift"
```

**Industry trigger categories:**

| Trigger | Outreach Angle |
|---------|----------------|
| **New Regulation** | "With [regulation] taking effect, companies like yours need to [action]" |
| **Market Shift** | "The shift toward [trend] is creating [challenge] for [industry] companies" |
| **Competitor Move** | "Now that [competitor] has [action], the market is moving toward [direction]" |
| **Technology Disruption** | "[New technology] is changing how [industry] companies handle [process]" |
| **Economic Conditions** | "In the current [economic condition], [industry] leaders are prioritizing [area]" |

### 1.4 Personalization Research Summary

Before writing emails, compile a research summary:

```
PERSONALIZATION RESEARCH
========================
Company: [name]
Primary Contact: [name, title]
Company Triggers Found:
  1. [Trigger] — [date] — Quality: [Hot/Warm/Cool]
  2. [Trigger] — [date] — Quality: [Hot/Warm/Cool]
Personal Triggers Found:
  1. [Trigger] — [date] — Quality: [Hot/Warm/Cool]
  2. [Trigger] — [date] — Quality: [Hot/Warm/Cool]
Industry Triggers Found:
  1. [Trigger] — [date] — Quality: [Hot/Warm/Cool]
Best Opening Angle: [which trigger to lead with and why]
Secondary Angle: [backup approach for follow-up emails]
```

---

## Phase 2: Outreach Framework Selection

### 2.1 The 4 Outreach Frameworks

Select the best framework based on the personalization research results:

#### Framework 1: Observation → Connection → Ask

**Structure:**
```
"I noticed [specific, verifiable observation about them or their company]."
"[Bridge: why this is relevant to what you offer]."
"[Soft ask: question or low-friction CTA]."
```

**When to use:**
- You found a strong personalization anchor (LinkedIn post, article, product feature)
- The connection between your observation and your offer is natural
- Best for warm leads where you have good personalization data

**Example pattern:**
"I noticed [company] just launched [feature]. Companies in [their industry] scaling [area] often run into [specific problem] around this stage. Would it be worth a 15-minute call to share how [similar company] navigated this?"

#### Framework 2: Problem → Proof → Ask

**Structure:**
```
"[Specific problem statement they likely face — be concrete, not generic]."
"[Proof: specific result you achieved for a similar company with metrics]."
"[Ask: clear, low-friction next step]."
```

**When to use:**
- You have a strong case study with metrics relevant to their situation
- The problem is widely experienced in their industry/segment
- Best when you have limited personal anchors but strong proof points

**Example pattern:**
"[Industry] companies at your stage typically lose [X%] of [metric] to [problem]. We helped [similar company] reduce that by [Y%] in [timeframe] — saving them [dollar amount or time]. Want me to share how?"

#### Framework 3: Trigger Event

**Structure:**
```
"[Reference specific, recent trigger event with date/detail]."
"[Why this event creates relevance for your offer]."
"[Ask: tied to the urgency created by the trigger]."
```

**When to use:**
- You found a hot or warm company trigger (funding, launch, hire, expansion)
- The trigger directly creates the need for your solution
- Best for time-sensitive outreach where timing is your advantage

**Example pattern:**
"Congrats on the [Series B / product launch / expansion to EMEA]. When [similar companies] hit this stage, the #1 challenge they face is [problem]. We helped [company] tackle this by [solution] and they saw [result]. Worth a quick conversation?"

#### Framework 4: Mutual Connection

**Structure:**
```
"[Reference shared connection, community, experience, or background]."
"[Bridge from the shared element to business relevance]."
"[Ask: framed as peer-to-peer, not vendor-to-buyer]."
```

**When to use:**
- You have a genuine mutual connection, shared community, or common background
- The shared element is meaningful (not just "we're both on LinkedIn")
- Best for building trust quickly with senior decision makers

**Example pattern:**
"[Mutual connection name] mentioned you're rethinking your approach to [area]. Having worked with several [industry] teams on this, I have a few ideas that might save you time. Open to comparing notes over a quick call?"

### 2.2 Framework Selection Logic

Use this decision tree:

```
Do you have a hot company trigger event?
  YES → Use Framework 3 (Trigger Event)
  NO ↓
Do you have a mutual connection or shared community?
  YES → Use Framework 4 (Mutual Connection)
  NO ↓
Do you have a strong personalization anchor (post, article, product)?
  YES → Use Framework 1 (Observation → Connection → Ask)
  NO ↓
Do you have a relevant case study with metrics?
  YES → Use Framework 2 (Problem → Proof → Ask)
  NO → Use Framework 1 with industry-level observation
```

## Phase 3: The 5-Email Cold Sequence

### Email Writing Rules (Apply to ALL Emails)

**Subject line rules:**
- 4-7 words maximum
- No spam trigger words (free, guarantee, act now, limited time, urgent)
- Personalized when possible (company name, person name, or specific reference)
- Lowercase style is acceptable and can improve open rates
- No exclamation marks
- No ALL CAPS
- Generate 2 options per email for A/B testing

**First line rules:**
- NEVER start with "I hope this finds you well" or any variant
- NEVER start with "My name is..." or "I'm reaching out because..."
- MUST reference something specific about the prospect (trigger, post, product, company)
- The first line determines whether the rest gets read

**Body rules:**
- Emails 1-4: Under 100 words total
- Email 5: Under 75 words total
- Short paragraphs (1-3 sentences each)
- No jargon: no "synergy", "leverage", "circle back", "touch base", "low-hanging fruit", "deep dive", "bandwidth", "ecosystem"
- Conversational tone — write like a peer, not a vendor
- One idea per email
- White space is your friend — do not write dense paragraphs

**CTA rules:**
- ONE call-to-action per email (never two)
- Low friction: "worth a quick call?" > "schedule a 30-minute demo"
- Framed as a question, not a command
- Specific: "15-minute call this Thursday?" > "Let's connect sometime"
- Give them an easy out: "If not, no worries — happy to share the resource either way"

**Tone rules:**
- Peer-to-peer, not vendor-to-buyer
- Confident but not arrogant
- Helpful but not desperate
- Brief but not cold
- Specific but not stalkerish
- No exclamation marks in the body
- No emojis
- No bold or italic formatting (plain text emails outperform HTML for cold outreach)

### Email 1 — The Hook (Day 1)

**Goal:** Get a response. Establish relevance. Create curiosity.

**Structure:**
```
Subject: [4-7 words, personalized]
Subject B: [A/B variant]
[First line: specific observation about them — 1 sentence]
[Bridge: why it's relevant to what you offer — 1-2 sentences]
[Value statement: specific benefit with metric or proof — 1-2 sentences]
[CTA: soft ask as a question — 1 sentence]
[Signature]
```

**What makes Email 1 succeed:**
- The subject line earns the open
- The first line earns the read
- The value statement earns the consideration
- The CTA earns the response

### Email 2 — The Value Add (Day 3)

**Goal:** Provide value without asking for anything. Build credibility. Stay top of mind.

**Structure:**
```
Subject: [reference to email 1 or new angle]
Subject B: [A/B variant]
[Quick reference to email 1 — 1 sentence, no guilt trip]
[Valuable insight, resource, or data point relevant to them — 2-3 sentences]
[Why this matters for their specific situation — 1 sentence]
[Soft close: "Thought you'd find this useful" or light CTA — 1 sentence]
[Signature]
```

**Key principle:** This email gives, it does not ask. Share a relevant article, benchmark, insight, or mini case study. The best value-adds make the reader think "this person understands my world."

**What to share:**
- Industry benchmark or data point relevant to their stage/size
- Quick insight from working with similar companies
- Relevant article or resource (not your own marketing content)
- Specific observation about an opportunity on their website/product

### Email 3 — The Social Proof (Day 7)

**Goal:** Build trust through a specific, relevant case study. Create the "companies like me" effect.

**Structure:**
```
Subject: [reference to a similar company or result]
Subject B: [A/B variant]
[Specific result statement: "We helped [company in their industry] achieve [metric]" — 1 sentence]
[Brief context: what the situation was before — 1-2 sentences]
[How they got the result — 1 sentence]
[Bridge to prospect: why this is relevant to them — 1 sentence]
[CTA: slightly more direct than email 1 — 1 sentence]
[Signature]
```

**Case study selection criteria:**
- Same industry or adjacent industry as the prospect
- Similar company size (within 2x)
- Similar stage or growth trajectory
- Specific metrics (not vague "improved efficiency")
- Recent (within last 12 months)

**If you do not have a matching case study:**
- Use an industry benchmark or research finding
- Reference a general pattern you have observed
- Share a relevant third-party case study

### Email 4 — The Different Angle (Day 14)

**Goal:** Approach from a completely different angle. If previous emails focused on one pain point or stakeholder perspective, try another.

**Structure:**
```
Subject: [completely different angle — new topic, new value prop]
Subject B: [A/B variant]
[New observation or angle — 1-2 sentences]
[Different pain point or different stakeholder's perspective — 1-2 sentences]
[Fresh value statement or proof point — 1 sentence]
[CTA: direct but respectful — 1 sentence]
[Signature]
```

**Angle-shifting strategies:**
| Previous Angle | New Angle |
|---------------|-----------|
| CEO/strategic perspective | Manager/operational perspective |
| Cost savings | Revenue growth |
| Efficiency gains | Competitive advantage |
| Product features | Customer success story |
| Problem-focused | Opportunity-focused |
| Your solution | Industry trend |

### Email 5 — The Breakup (Day 21)

**Goal:** Respectful close. Leave the door open. Create subtle scarcity (of your attention, not your product).

**Structure:**
```
Subject: [closing the loop / not the right time?]
Subject B: [A/B variant]
[Acknowledge they're busy — 1 sentence. No guilt trip.]
[Restate the core value in one sentence — what they'd miss.]
[Leave the door open: "If timing changes, here's how to reach me" — 1 sentence]
[Optional: provide one final value-add (resource, insight)]
[Signature]
```

**Breakup email rules:**
- NEVER guilt trip ("I've sent 4 emails and haven't heard back")
- NEVER threaten ("This is my last email")
- Keep it under 75 words
- Tone: understanding, professional, confident
- Leave them feeling positive about the interaction
- Some of the highest response rates come from breakup emails

**Breakup email tone examples:**
- Good: "Sounds like the timing isn't right — totally understand. If [problem] becomes a priority, I'd love to help."
- Bad: "I've reached out several times without a response. I'll assume you're not interested."
- Good: "I won't keep filling your inbox. If you ever want to explore [solution], here's my calendar link."
- Bad: "This is my final attempt to reach you about our amazing product."

---

## Phase 4: LinkedIn Touchpoint Integration

### 4.1 The Omnichannel Sequence

Cold email alone has declining response rates. Integrate LinkedIn touchpoints to create a multi-channel presence:

| Day | Channel | Action | Purpose |
|-----|---------|--------|---------|
| **Day 0** | LinkedIn | Send connection request with custom note (under 300 characters) | Get connected before emailing |
| **Day 1** | Email | Send Email 1 (The Hook) | Primary outreach |
| **Day 3** | Email | Send Email 2 (The Value Add) | Provide value |
| **Day 5** | LinkedIn | Engage with their content — like and leave a thoughtful comment | Build familiarity and visibility |
| **Day 7** | Email | Send Email 3 (The Social Proof) | Build trust |
| **Day 10** | LinkedIn | Send a LinkedIn message referencing your emails | Cross-channel reinforcement |
| **Day 14** | Email | Send Email 4 (The Different Angle) | New perspective |
| **Day 18** | LinkedIn | Share a piece of content they would find valuable (tag them if appropriate) | Provide value on their platform |
| **Day 21** | Email | Send Email 5 (The Breakup) | Respectful close |

### 4.2 LinkedIn Connection Request Note

**Under 300 characters.** Must be personalized. Never use the default "I'd like to add you to my network."

**Templates:**
```
Trigger-based:
"Saw the news about [trigger]. Working with [industry] companies
navigating [challenge] — thought it'd be good to connect."
Observation-based:
"Your post on [topic] was spot on. I work with [industry] teams on
[related area] — would love to connect."
Mutual connection:
"[Name] suggested we connect — sounds like we're both passionate
about [shared interest/industry area]."
```

### 4.3 LinkedIn Message (Day 10)

**Template:**
```
"Hey [Name], I shared a few ideas about [topic] via email over
the past week. Not sure if it landed in the right inbox —
thought I'd try you here. Would love to share how we helped
[similar company] with [result]. Worth a quick chat?"
```

**Rules for LinkedIn messages:**
- Keep under 150 words
- Reference that you sent emails (creates a sense of multiple touchpoints)
- Different value prop than the emails (not a copy-paste)
- End with a question, not a statement

### 4.4 Content Engagement (Day 5 and Day 18)

**Day 5 — Like and comment on their content:**
- Find their most recent LinkedIn post
- Leave a genuine, substantive comment (not just "Great post!")
- Add your perspective or a relevant data point
- Do NOT pitch in the comment
- Goal: Get them to notice your name and associate it with value

**Day 18 — Share relevant content:**
- Share an article, report, or insight they would find valuable
- Tag them only if it is genuinely relevant to their work
- Write a brief post connecting the content to their industry/challenge
- Goal: Position yourself as a knowledgeable peer, not a salesperson

---

## Phase 5: A/B Test Variations

### 5.1 What to Test

For each email, generate variations for:

**Subject Line A/B Test:**
- Version A: The primary subject line
- Version B: An alternative approach (different angle, format, or personalization)

**Opening Line A/B Test:**
- Version A: The primary opening line
- Version B: An alternative opening (different trigger, different observation, different format)

### 5.2 A/B Test Design Principles

| Element | Version A Approach | Version B Approach |
|---------|-------------------|-------------------|
| Subject Line | Direct and specific | Curiosity-driven |
| Opening Line | Company trigger | Personal trigger |
| CTA | Question-based | Statement-based |
| Tone | Professional peer | Casual peer |

### 5.3 Testing Instructions

Include these instructions in the output:
- Split test across your prospect list (50/50 per variation)
- Run each test for at least 50 sends before evaluating
- Measure: open rate (subject), reply rate (opening + body), meeting rate (CTA)
- The winning variant becomes the default; create a new challenger
- Test one element at a time (subject OR opening, never both simultaneously)

---

## Phase 6: Sending Best Practices

### 6.1 Email Deliverability

| Practice | Recommendation |
|----------|---------------|
| **Send volume** | Start with 10-20 emails/day per inbox, warm up gradually to 50/day |
| **Email warmup** | Warm new email addresses for 2-3 weeks before cold outreach |
| **Domain setup** | Use a separate sending domain (e.g., mail.company.com) to protect primary domain reputation |
| **Authentication** | Ensure SPF, DKIM, and DMARC are configured |
| **Unsubscribe** | Include an unsubscribe option (CAN-SPAM compliance) |
| **Bounce handling** | Remove bounced addresses immediately |
| **Spam testing** | Test emails through mail-tester.com before sending |

### 6.2 Send Timing

| Audience | Best Days | Best Times | Avoid |
|----------|-----------|-----------|-------|
| **C-suite / VP** | Tuesday, Wednesday, Thursday | 7-8 AM or 5-6 PM (before/after meetings) | Monday AM, Friday PM |
| **Directors / Managers** | Tuesday, Wednesday, Thursday | 9-11 AM | Monday AM, Friday PM |
| **Technical / IC** | Tuesday, Wednesday | 10 AM - 12 PM | Monday, Friday |
| **Founders / Startup** | Any weekday, Saturday morning | 7-9 AM or 8-10 PM (they work odd hours) | Sunday |

### 6.3 Follow-Up Rules

| Scenario | Action |
|----------|--------|
| **No response to all 5 emails** | Wait 30 days, then re-approach with a completely new angle or trigger event |
| **Out-of-office reply** | Note their return date and re-send Email 1 the day after they return |
| **"Not interested" reply** | Respond graciously. Ask if there's someone else who might benefit. Remove from sequence. |
| **"Not now" reply** | Ask when would be better. Set a reminder. Send a value-add resource in the meantime. |
| **Positive reply** | Respond within 1 hour. Propose specific meeting times (2-3 options). Keep momentum. |
| **Question reply** | Answer the question directly and concisely. Then redirect to a meeting. |

---

## Outreach Readiness Score (0-100)

When running as a subagent, calculate the Outreach Readiness Score:

| Sub-Dimension | Points | Criteria |
|--------------|--------|----------|
| **Personalization Depth** (0-25) | 20-25: Strong personal + company triggers found. 15-19: Moderate triggers. 10-14: Weak triggers. 0-9: No triggers. | Quality and quantity of personalization data |
| **Trigger Events Found** (0-25) | 20-25: Hot trigger in last 30 days. 15-19: Warm trigger in last 90 days. 10-14: Cool trigger (3-6 months). 0-9: No triggers found. | Recency and relevance of trigger events |
| **Channel Strategy Clarity** (0-25) | 20-25: LinkedIn profiles found, email pattern detected, engagement path clear. 15-19: Most channels available. 10-14: Email only. 0-9: No clear channel path. | Ability to execute multi-channel outreach |
| **Message-Market Fit** (0-25) | 20-25: Clear value prop match, strong case study available. 15-19: Good value prop match, moderate proof. 10-14: Some relevance. 0-9: Weak value prop fit. | Strength of the messaging match |

## Error Handling

- If no personalization data is found, note the limitation and use industry-level personalization (weakest approach)
- If the contact's LinkedIn profile is not found, proceed with company-level personalization only
- If no case study or proof point is available for Email 3, use an industry benchmark or third-party data
- If the prospect company has very limited online presence, focus on industry triggers and general pain points
- Always generate a complete 5-email sequence regardless of personalization quality, but clearly note when emails rely on weak personalization
- If running as subagent and time is limited, prioritize Email 1 quality over completeness of emails 4-5

## Cross-Skill Integration

- If `COMPANY-RESEARCH.md` exists, use company data for personalization and context
- If `DECISION-MAKERS.md` exists, use contact profiles and personalization anchors
- If `LEAD-QUALIFICATION.md` exists, use pain points and buying signals for messaging
- If `COMPETITIVE-INTEL.md` exists, use competitive positioning for differentiation angles
- Suggest follow-up: `/sales prep` for meeting preparation after getting a response, `/sales followup` for post-meeting sequence, `/sales objections` for deeper objection handling

What M11 added

M11 added German routing, provenance and consent-first action boundaries. Original documentation is published under the repository MIT license at the pinned revision. It is planning guidance only. Referenced scripts, accounts, contacts, inboxes, CRM systems and external services are not bundled or executed. Loading it does not authorize prospecting, sending messages, contact enrichment, account changes, credential use, payment, deployment or script execution. Obtain a lawful contact basis and human approval before any outreach.
